Gross margin increase for a Cardiff-based e-commerce retailer after repricing 40% of their catalogue and renegotiating two supplier contracts. Timeline: seven weeks.
How a typical engagement works
We don't do 12-month retainers. The average project lasts five to eight weeks. Here's the shape of it.
Diagnostic week
We spend three to four days inside your operation: interviewing staff, reading your numbers, watching how work actually flows. No surveys, no self-assessments. We look at what happens, not what people say happens.
Findings report
You get a written document (usually 8–15 pages) listing every friction point we found, ranked by how much money or time each one costs you per month. We attach rough estimates, not vague priorities.
Fix-it sprint
We pick the top three problems and build fixes together with your team over three to four weeks. That means new processes, revised roles, sometimes new tools. We don't hand you a plan and leave; we sit beside your people while they implement it.
Thirty-day check
One month after the sprint ends, we come back for a day. We measure whether the changes stuck, adjust anything that drifted, and close the engagement. If something bigger surfaced during the sprint, we'll tell you honestly whether it needs a second project or a different kind of help entirely.
What we consult on
Measured outcomes from recent projects
Average order-to-dispatch time at a building supplies distributor in Swansea. We removed three handoff steps and introduced a single digital job sheet.
Annual cost saving for a 60-person services firm by restructuring shift patterns and eliminating one redundant management layer. No redundancies were needed.
Time from first diagnostic meeting to stable positive cash flow for a hospitality group that had been overdraft-dependent for two years.
Questions we hear often
How much does a typical engagement cost?
Diagnostic-only projects start at £3,200. A full diagnostic-plus-sprint engagement runs between £7,500 and £14,000 depending on company size and complexity. We quote a fixed fee after an initial 45-minute call, and we don't bill by the hour.
Do you work with businesses outside Wales?
Yes. About a third of our clients are elsewhere in the UK. The diagnostic week is best done on-site, but the sprint phase can be a mix of on-site and remote. We've run fully remote engagements for clients in Scotland and the Midlands.
What size of business is the right fit?
We work best with companies that have between 8 and 120 employees and annual revenue of £500k to £15m. Below that range, the diagnostic cost is hard to justify. Above it, you probably need a larger firm with deeper specialist benches.
Will you tell us things we don't want to hear?
Probably. The diagnostic report is blunt by design. If the problem is the founder's decision-making or a long-tenured manager who's in the wrong role, we'll say so clearly and suggest a path forward. Sugarcoating findings would waste your money.
What happens if the fixes don't stick?
The 30-day check exists for exactly this reason. If a process has reverted, we troubleshoot it on-site at no extra charge. In two years, we've had to do a second follow-up visit once. The sprint phase is designed to build habits, not just documents.

The first call is 45 minutes, free, and has no pitch at the end. We listen, ask about your numbers, and tell you whether we think we can help. If the answer is no, we'll say so and point you somewhere better.
